Know What To Automate Before You Pay To Build It.

The AI Roadmap is a structured engagement that maps how your business actually runs, names the bottlenecks that cost you money, and sequences what to fix first — with honest estimates of effort and payoff.

The problem it solves

Most companies don't have an AI problem.  They have a clarity problem.

Almost every engagement starts the same way: leadership knows something is inefficient, but not precisely what, or what fixing it is worth. The roadmap answers that before anyone spends money on software.

01
Nobody agrees what's actually slow
Every department names a different bottleneck, all of them sincerely. Without a map you end up automating whoever complained loudest.
02
Reporting arrives too late to act on
Numbers are assembled by hand from four systems, so by the time leadership sees them the decision window has closed.
03
Work restarts at every handoff
Context lives in inboxes and heads. Each handoff costs a re-explanation, and nothing compounds.
04
AI pilots that never reach production
A promising demo, then nothing. Usually because the underlying process was never defined well enough to automate.
05
Tooling bought before the process was known
Software chosen from a feature list rather than a workflow — so adoption stalls and the license renews anyway.
06
Hiring used to paper over a process gap
A new seat absorbs the symptom for a quarter. The cost is permanent; the problem isn't solved.
The gap

Your systems don't connect. Your people do.

The model was never the bottleneck — the handoffs were. Gaps get filled from memory: who to call, which export is current, what the number actually means. Your team is good at this, and that is exactly the problem. Because none of it is written down, none of it can be handed off — not to a new person, and not to an agent.

Every number is defensible

On its own. None of them add up to a decision anyone can make on Monday.

The cost is your best people

The ones who should be setting direction spend the week bridging systems instead.

Agents can't start here

An agent can only act on what has been made explicit. Nothing here is.

Phase one · Management Operating System

This is what clarity  looks like.

Your people stop being the integration layer. One number, one definition, one “as of”, with the judgment attached. A BI dashboard can show you last month — it cannot hold a target, carry the reasoning, or name an owner. Writing those down is also what makes agents possible later.

Works with how you already run

Keep your playbook. We wire it in.

You have already decided how to run the company. This does not relitigate that — it connects the way you already work to your systems, your data, and eventually your agents. Same spine underneath, your vocabulary on top. Nothing to re-learn.

Who it's for

Built for the moment  before the decision.

The roadmap is most valuable when a company is about to commit money or people to a direction and wants to be sure it's the right one.

You've been told to "do something with AI"
A board, an investor, or a competitor has made it an agenda item and you want an answer you can defend rather than a pilot you can demo.
You're between 20 and 500 people
Big enough that process debt is real and expensive, small enough that one engagement can actually change how the company runs.
You're about to buy software or headcount
The roadmap is cheapest insurance there is against a six-figure decision made from a feature list.
A prior AI effort stalled
Something was piloted and quietly abandoned. We find out whether the tool was wrong or the process underneath it was.
When we'd tell you not to
  • You already have a current-state map, a prioritized backlog, and internal capacity to execute it.
  • You want a specific tool implemented and have already validated the process it sits on.
  • You're under 10 people — at that size the bottleneck is usually capacity, and staffing is the cheaper answer.
We've told people to skip it. It's a better first meeting than a sales pitch.
What's included

Six deliverables.  All of them yours.

Everything is documented and handed over. If you never worked with us again, the roadmap would still be executable by your own team or anyone you hire.

Deliverable 01

Current-state operating map

How work actually moves through your company — not the org chart version. Systems, handoffs, data, manual steps, and where each one leaks time.

Workflow map across core functions
Systems and data inventory
Manual-effort hotspots, quantified
The process

Ninety days,  four phases.

A flat fee, billed in three installments, with no open-ended discovery. You know what each phase produces before it starts.

Weeks 1–2
Assess
Interviews across functions, a systems and data review, and a fluency baseline for the team. We surface what's actually happening before anyone writes a prompt.
  • ·Stakeholder interviews
  • ·Systems & data audit
  • ·Team fluency baseline
Weeks 3–5
Map & size
We build the current-state map and the bottleneck register, then put numbers against each constraint so prioritization is arithmetic rather than opinion.
  • ·Current-state operating map
  • ·Bottleneck register, costed
  • ·Use-case backlog scored
Weeks 6–9
Design the system
The MOS takes shape — dashboards, cadence, ownership — alongside the build/buy calls and the phased roadmap behind them.
  • ·MOS design and build
  • ·Build / buy decisions
  • ·Phased 12-month roadmap
Weeks 10–12
Enable & hand over
Working sessions with the people who'll run it, governance written down, and the first 90 days of execution already underway.
  • ·Team enablement sessions
  • ·Governance guardrails
  • ·Execution started, not just planned
